Start from what happened last time
Estimates built from instinct skew optimistic. Estimates built from the last three similar projects are less exciting and far more accurate.
Keep a simple record: hours estimated, hours spent, and why they differed.
Price the risk, not just the hours
Two projects with the same hours can have very different risk. New client, unclear scope, tight deadline: each deserves a buffer, and each should be visible in the price.
